Merchant of Record with built-in affiliate program management

AI-discovered

Problem

Indie makers who sell software want a Merchant of Record to handle global sales tax/VAT, but the MoR they trusted has accumulated horror stories since its acquisition, and none of the MoR providers ship a real affiliate program. Affiliate tools like Rewardful or FirstPromoter only work with direct Stripe integrations, so MoR sellers are stuck managing affiliates and payouts with spreadsheets and manual paperwork.

Opportunity

A payments/MoR stack (or add-on layer) for micro-SaaS that bundles tax handling with native affiliate tracking, tiered commissions (e.g. 45%) and automated affiliate payouts — removing the paperwork that currently scares solo founders away from running affiliate programs.

Market analysis

The pain is real but only partially unsolved: Lemon Squeezy already ships a native affiliate program with automated bi-monthly payouts, and add-on tools like Affonso and Tolt now bridge Paddle, Polar, Creem and Dodo. The genuinely missing piece is a MoR sellers trust after the Stripe/Lemon Squeezy acquisition backlash — and that is a payments-infrastructure and trust problem, not a feature.

Market · Indie makers and micro-SaaS founders selling globally; active demand signal in indie-hacker channels shopping for Lemon Squeezy alternatives post-acquisition.

Pricing · MoR fees run ~5% (Paddle) to 7.5% (Lemon Squeezy); affiliate tooling comparables are ~$49/mo (Rewardful/FirstPromoter class), Lemon Squeezy adds 2% per referred order plus 1% off affiliate payouts.

score 4/10 by glm-5.1

Pros

  • + Real, documented pain with easy distribution via indie-hacker communities.
  • + Automated affiliate payouts (tax forms, KYC, multi-currency) are a genuinely underserved slice.
  • + An add-on layer over existing MoRs is a feasible wedge for a solo builder.

Cons

  • − Becoming a true MoR requires payments licensing and tax registrations in dozens of jurisdictions — far beyond solo scale.
  • − Lemon Squeezy and Creem already bundle built-in affiliate programs.
  • − Affonso and Tolt already integrate with Paddle, Polar.sh, Creem and Dodo Payments.
  • − Trust is the real moat in MoR and cannot be shipped in an MVP.

The defensible part of this idea is not the affiliate feature — it is Merchant of Record status itself. An MoR is the legal seller of record, which means tax registrations worldwide, payout compliance, and years of accumulated trust; that is why the acquisition horror stories sting more than any missing checkbox. Someone also has to absorb the exact paperwork the asker wants gone: collecting W-8/W-9 forms from affiliates and handling payout KYC, which is precisely the compliance burden that MoR-grade payout providers (Cello markets itself on exactly this) are only now starting to cover. A solo builder can realistically ship the add-on layer — affiliate tracking and payouts on top of Paddle/Polar/Dodo webhooks — but lands directly against Affonso and Tolt, which already advertise those integrations. The honest read: the open gap is trust, and trust is the one thing an MVP cannot deliver.
